City of Arabel Team Structure
Introduction:
The CoA team is comprised of several key groups, each with its own responsibilities, expectations and standards that work together within the team's grander vision towards one goal - To build a better community and provide a professional-grade product for its playerbase and fans.
To ensure less gatekeeping in certain areas we divided our former Server Admins team into Team Leads - Each spearheading their own domain.
The structure and hierarchy of the team can be seen like this:

Project Lead
Responsibilities:
The Project Lead oversees the entire server, ensuring that all teams are aligned with the server’s:
- Vision
- Goals
- Development timeline
They coordinate between leads to maintain harmony and progress
Expectations:
- Be the final decision-maker for any large changes or disputes between teams
- Foster communication between departments and ensure a shared vision
- Manage deadlines and major updates/releases
Selection Process:
- Nomination from at least two Team Leads
- Unanimous acceptance from all Team Leads
- If no unanimous acceptance can be reached the position remains unmanned
Maintenance of Position:
- Every 4 months the position is made vacant and requires re-selection. This is done automatically and diffuses any hurt feelings
- Maximum continuous time the position can be held by individual is 2 years, at which point a new Project Lead must be selected
- In order for the existing Project Lead to continue - A unanimous vote of all Team Leads and DMs must be made

Team Leads in General
Responsibilities:
The Team Leads manage their respective departments(sub-teams)/domains and report to the Project Lead(If one exists). They are the backbone of the server’s functionality, ensuring that their domain runs smoothly.
Expectations:
- Collaborate with other leads to align work with server objectives
- Provide clear guidance to their sub-teams (DMs, Builders, Coders, etc.)
- Handle administrative tasks related to their area, such as recruiting and training team members

Story and DMs Lead
Responsibilities:
This lead is responsible for overseeing all Dungeon Masters (DMs) and ensuring a cohesive and engaging narrative for players. They work to develop and maintain the story arcs, and quests, in line with the world's lore and setting.
Expectations:
- Coordinate large-scale events and ongoing storylines
- Set standards for DM conduct and storytelling quality
- Manage the DM team, offering feedback and assisting with ideas

Build and Art Lead
Responsibilities:
Oversees the Artisan Guild (formerly known as Builders), ensuring the world’s physical environment is constructed and maintained. This includes creating maps, designing dungeons, towns, and ensuring visual consistency.
Expectations:
- Lead the Artisan Guild in the creation and enhancement of in-game assets
- Ensure all builds are functional, aesthetically pleasing, and lore-compliant
- Regularly update and expand the world based on player interaction and feedback
- Work in conjunction with the Code Lead when system implementation or code requests are needed

Code Lead
Responsibilities:
The Code Lead manages the technical side of the gameworld, handling scripts, mechanics, and system improvements. This role is crucial for maintaining a bug-free and feature-rich server experience
Expectations:
- Lead the coding team in creating and optimizing scripts for various systems
- Standardize code expectations in the codebase
- Ensure that server mechanics work as intended, and troubleshoot any technical issues
- Implement new features and integrate them smoothly into gameplay

Infrastructure Lead
Responsibilities:
The Infra Lead manages the server’s infrastructure, databases, and other backend systems that keep the server running smoothly. This includes maintaining server stability, optimizing performance, and ensuring data integrity.
Expectations:
- Oversee the technical infrastructure, including server hosting, database management, and backups
- Ensure server uptime and reliability by troubleshooting any performance issues or downtime
- Collaborate with the Code Lead to integrate new systems and features without causing technical issues
- Regularly update and optimize server infrastructure to handle growing player demands and data
- Implement security measures to protect player data and prevent server breaches

Balance Lead
Responsibilities:
The Balance Lead focuses on ensuring that game mechanics, items, abilities, and overall gameplay remain balanced and fair for all players. This includes adjusting class abilities, loot tables, and PvP mechanics.
Expectations:
- Analyze gameplay data and feedback to adjust imbalances
- Work with the Code team to implement necessary changes
- Maintain fairness across various player groups, ensuring no one class or item dominates

Community and PR Lead
Responsibilities:
Oversees communication between the server team and the player base. They handle announcements, promotions, and player feedback.
Expectations:
- Maintain an active and positive presence within the player community
- Engage players through forums, social media, and other platforms
- Gather player feedback and communicate it to the relevant leads
- Handle marketing of the server to obtain new players

Advisory Board
Responsibilities:
The Advisory Board provides guidance and feedback to the Project Lead and Team Leads. This group is made up of experienced members who may not be directly involved in daily operations but offer valuable insight into long-term goals and problem-solving.
Expectations:
- Offer advice based on experience and knowledge of the server and its community
- Help resolve major disputes or crises that may arise between teams
- Provide input on large-scale updates or changes to the server’s direction

Dungeon Masters
Responsibilities:
DMs drive the server’s narrative, create immersive events, and engage players through dynamic storytelling. They manage in-game encounters, mediate conflicts, and shape the world based on player decisions. They are working under their lead’s vision.
Expectations:
- Create and run interactive storylines, ensuring events are engaging and responsive to player actions
- Encourage roleplay and tailor events to suit individual character development and group dynamics
- Mediate in-game and out-of-character disputes fairly, ensuring a balanced and enjoyable experience
- Ensure all storytelling aligns with established lore and collaborate with the Story/DM Lead for larger plot integration
- React to unexpected player decisions, modifying events as needed to keep the world fluid and dynamic
- Maintain logs of significant player actions and story progression to inform future events and updates

Artisan Guild
Responsibilities:
The Artisan Guild designs and builds the physical world, crafting areas, and assets that enhance the player experience. They ensure builds are visually appealing, functional, and consistent with the server’s aesthetic and performance standards.
Expectations:
- Create new areas that are immersive, visually cohesive, and aligned with ongoing storylines
- Work with the Story Lead and DMs to ensure builds support narrative events and gameplay
- Maintain a consistent style across all builds, aligning with the server’s theme as standartized by Build and Art Lead as well as Code Lead
- Ensure areas are performance-friendly, avoiding lag or resource overloads
- Regularly update existing areas, fix bugs, and adapt builds based on player feedback or game changes
- Develop custom artwork and assets
